Con la llegada de la pandemia Covid-19 todos los canales se vieron forzados a adaptarse con velocidad y a buscar distintas formas de organizarse y operar.&nbsp;<\/p>\n\n\n\n<p>Nuestro cliente a nivel global inici\u00f3 una transformaci\u00f3n, tanto a nivel estructura como a nivel negocio para adaptarse a los nuevos formatos digitales y a las tendencias de vinculaci\u00f3n con los clientes.&nbsp;<\/p>\n\n\n\n<p>Espec\u00edficamente en la regi\u00f3n en la que trabajamos el desaf\u00edo consist\u00eda en tomar las decisiones de redise\u00f1o de la estructura de los canales f\u00edsicos para alinear el rol de las sucursales a la nueva experiencia integral del cliente.&nbsp;<\/p>\n\n\n\n<p>Este desaf\u00edo implicaba identificar nuevas capacidades necesarias, reasignar recursos y repensar el modo de operar en una organizaci\u00f3n que ven\u00eda de una cultura de trabajo muy vertical, con foco en el control y el <em>compliance<\/em> para asegurar altos est\u00e1ndares de ejecuci\u00f3n.<\/p>\n\n\n\n<p><strong>Abordaje<\/strong><\/p>\n\n\n\n<p>A trav\u00e9s de una comprensi\u00f3n profunda de la forma de operar y de la cultura del banco se pudieron detectar las decisiones clave a tomar para asegurar un alineamiento entre la nueva estructura y la estrategia dise\u00f1ada para el futuro.&nbsp;&nbsp;<\/p>\n\n\n\n<p>Se trabaj\u00f3 con gran apertura en el entendimiento tanto cualitativo como cuantitativo para poder aprender de la nueva din\u00e1mica generada por la pandemia en diferentes regiones y se tomaron esos aprendizajes para cambiar paradigmas instalados sobre la \u201cforma correcta de operar\u201d.<\/p>\n\n\n\n<p>A partir de los <em>insights<\/em> generados, se pudieron dise\u00f1ar y testear cambios en quien deb\u00eda tomar qu\u00e9 decisiones comerciales (Ie: sucursal, zona, regi\u00f3n), con qu\u00e9 informaci\u00f3n (y d\u00f3nde se generaba esa inteligencia de manera m\u00e1s eficiente) y c\u00f3mo eso impactaba en la forma en la que deb\u00edan organizarse.&nbsp;<\/p>\n\n\n\n<p>Se dise\u00f1\u00f3 en conjunto con el cliente el nuevo modelo de operaci\u00f3n y organizaci\u00f3n para apalancar as\u00ed los desaf\u00edos estrat\u00e9gicos logrando resultados inmediatos tanto en costos como en calidad de operaci\u00f3n.<\/p>\n\n\n\n<figure class=\"wp-block-image aligncenter size-full\"><img loading=\"lazy\" decoding=\"async\" width=\"804\" height=\"420\" data-src=\"https:\/\/tandemsd.com\/wp-content\/uploads\/Rediseno-de-estructura-organizacional-1.jpg\" alt=\"\" class=\"wp-image-4457 lazyload\" data-srcset=\"https:\/\/tandemsd.com\/wp-content\/uploads\/Rediseno-de-estructura-organizacional-1.jpg 804w, https:\/\/tandemsd.com\/wp-content\/uploads\/Rediseno-de-estructura-organizacional-1-300x157.jpg 300w, https:\/\/tandemsd.com\/wp-content\/uploads\/Rediseno-de-estructura-organizacional-1-768x401.jpg 768w\" data-sizes=\"auto, (max-width: 804px) 100vw, 804px\" src=\"data:image\/gif;base64,R0lGODlhAQABAAAAACH5BAEKAAEALAAAAAABAAEAAAICTAEAOw==\" style=\"--smush-placeholder-width: 804px;
